Take me to your Servant-Leader? At WorldPMO we call them Zenjas!

We admit it was hard not to roll our eyes when kept hearing our ScrumMasters referring to themselves as "servant-leaders" for their Scrum teams...like that's a badge of honor-sacrifice or something. Feeling a bit cheeky one day we decided to try to have a bit of fun with them during a group meeting. We started out with "We don't understand why being a Servant-Leader is such a big deal." Next, and with high expectations for some fireworks to follow we asked, "Don't you ScrumMasters just spend most of your time sitting cross-legged on a floor mat meditating about agile?"

Apparently, this question is almost guaranteed to earn an eye roll from every ScrumMaster within hearing distance...followed by several moments of awkward silence. Finally, one of the ScrumMasters took a deep breath (maybe it was more like a heavy sigh) and patiently replied in a tone you may recall teachers using during the earliest years of your childhood education. "No, all we have to do is keep the scrum team on track, focused, mutually aligned, isolated from distractions, and getting things done while removing any obstacles in their path to getting done."

Now that didn't turn out at all like we imagined at all. They didn't take the bait. No fireworks...unless you count all those eye rolls. And, we got schooled during the process. Who knew the best ScrumMasters have a naturally good natured temperament?

We know our ScrumMasters have all the skills to keep a scrum team racing towards done because everything we ask for just keeps getting done. We think of them as our agile, focused, cheer-leading, facilitator, super-ninjas. That's why we call them "Zenjas - The Assassins of Done." Did we mention their good natured temperament?

The term "scrum team" is somewhat overloaded. It can refer to the development team that actually does the delivery work. Or, it can be used to describe all the stakeholders (Product Owner, ScrumMaster, and Development team) that participate in a Scrum.

Cloud Transformation Framing

Transforming from a traditional IT hosting model to a cloud-based model doesn't mean a simple lift-and-shift of servers from on-premise to cloud.

Lift-and-shift isn't transformation and likely will not result in meaningful savings. Transforming means replacing, rebuilding, or at least refactoring your applications to leverage multi-tenancy and elasticity. Yes, it will take more effort to transform your on-premise application portfolio but the benefits of a primarily cloud-native portfolio mean agility and significant cost savings for your business.

Large portfolio transformations will normally be more like a marathon than a sprint. You don't need to do everything at once and many applications can be eliminated gracefully through normal lifecycle management activities. It doesn't make much sense to be in a hurry to migrate some COTS (Commercial Off The Shelf) applications if the supplier is already developing an upcoming cloud-native (PaaS/SaaS) release.

Establishing cloud-native development and operations capabilities will also take effort and time but you need to get started nurturing DevOps capabilities early to enable rapid application development and continuous delivery when it does come time to sprint.

Insourcing, Outsourcing, Offshoring, Onshoring...what makes sense for your company?

Cost reduction pressures can make outsourcing and, particularly, offshoring decisions seem simple when the determination is based solely on hourly rates. A lot of sourcing analysis services will rely almost exclusively on these apparent rate differences as the main driver of their recommendations. Disasterous results may follow long after that last sourcing analysis service invoice has been paid.

We make it a point to urge all our clients to be extremely careful when outsourcing roles that involve creativity, innovation, or business know-how. Talent isn't so easily replaced. Once it's lost you might end up having to pay dearly to get that capability back.

DevOps resources and software developers are often the most underestimated when it comes to the value of their talent, skill-levels, and productivity. One talented and experienced DevOps/developer - particularly one who already knows your business - can be up to twenty times more productive than an average developer resource.

There are other perils. Loss of intellectual property and business knowledge is very real but difficult to quantify. Inflational turnover rates among sourcing companies can be very disruptive and expensive due to interruptions when a resource quits and a new one has to be trained, respectively. Working hours of your outsourced resources can also be an issue. You may have to wait if you need something done and it's 3am where your new resources live...or off on a holiday specific to that country.

We aren't saying sourcing is always a bad idea. Identifying bureaucratic roles with repetitive tasks is a good place to start. Outsourcing, or better yet, automating these roles can dramatically reduce costs at little risk of decreasing the capability of your business.

There are some other options that might have a place in your sourcing strategy. Team sourcing can be an extremely productive alternative to traditional employment models. On-demand and resource sharing services allow you to take advantage of capabilities as needed without the overhead of a full-time role.
